How General Magic designed the smartphone before the iPhone

Long before the iPhone changed mobile computing, a small company called General Magic had already pictured much of what was coming. It imagined a pocket-sized device that could handle messages, contacts, appointments, software, entertainment and online services. That sounds ordinary now. In the early 1990s, it was anything but. Mobile phones mostly made calls. Laptops were heavy. Internet access was slow, expensive and far from universal. Touchscreens were rare, wireless data was limited and most people had no reason to think of a handheld device as a personal computer. General Magic did. The company came out of Apple and included several people who had helped create the original Macintosh. Their goal wasn’t to squeeze a desktop computer into a smaller case. They wanted to build a new kind of machine, designed around communication rather than documents, folders and office work. The idea was strong. The timing wasn’t.

An ambitious idea leaves Apple

The project started inside Apple, where Marc Porat developed the concept of a compact personal communicator. It would combine messaging, organisation, media and digital services in one portable device.

Apple backed the early work, but the project eventually became an independent company. General Magic launched in 1990, with well-known Macintosh developers Bill Atkinson and Andy Hertzfeld joining the effort. That gave the company instant credibility.

It also attracted a powerful group of partners. Sony, Motorola, AT&T, Philips and Matsushita all became involved. General Magic would create the software platform, hardware companies would build the devices and telecom operators would supply the network services. On paper, it looked ideal.

In practice, it meant that several large companies had to agree on priorities, technical standards and business plans. That’s hard under any circumstances. It’s even harder when the market you’re trying to create doesn’t really exist yet.

Magic Cap made computing feel less technical

General Magic’s main operating system was called Magic Cap, short for Communicating Applications Platform. It didn’t look like a normal computer interface.

Instead of opening windows from a desktop, users moved through digital rooms. The main area resembled an office, with an inbox, calendar, address book and filing cabinet. Other services appeared in different rooms and hallways. The idea was simple: people already understood rooms and objects, so software should work the same way.

A stylus controlled the system. Users tapped visual objects instead of typing commands or learning complicated menus. Messages could include graphics, decorations and animated elements, making them feel less like formal email and more like modern chat.

That approach feels familiar now. At the time, it was unusually forward-looking. Magic Cap also treated communication as the centre of the device. Email, fax, paging, contacts and scheduling weren’t separate extras. They were meant to work together as one connected experience.

That mattered because most personal computers were still fairly isolated. You created documents, saved files and perhaps connected to an online service through a modem. General Magic expected the device to live on a network. The company was building for a connected future that hadn’t arrived yet.

Telescript was the bigger bet

Magic Cap handled the user-facing side. Telescript aimed much higher. Telescript was a programming language and network system designed around software agents. These small programs could leave the device, travel across compatible networks, perform a task and return with the result.

For example, an agent could search for travel details, compare prices or collect information without forcing the user to stay connected the whole time. That was a clever response to the limits of early mobile networks. Connections were slow and unreliable, so the device couldn’t behave like a modern smartphone that constantly talks to remote servers.

General Magic tried to move the work into the network instead. The concept resembled parts of cloud computing, automated assistants and online services that would become common much later. But it depended on a huge supporting system. Telecom companies, developers, service providers and device makers all needed to adopt Telescript.

They didn’t. A platform can’t succeed on clever engineering alone. It needs users, software and infrastructure. General Magic had impressive ideas, but too many missing pieces.

The first devices couldn’t match the promise

The first Magic Cap products reached the market in 1994. Sony launched the Magic Link, while Motorola introduced the Envoy. Both devices offered a striking set of features for the period. They supported electronic messaging, calendars, contact management, modem connections and infrared file transfers. That sounds strong.

Then you look at what using them actually involved. The hardware was bulky. Screens were monochrome. Processing power was limited. Connections were slow. Battery life wasn’t great, and users often needed extra equipment or paid services to access the most interesting functions.

The experience couldn’t live up to the vision. General Magic wanted to sell a seamless personal communicator, but the available technology kept getting in the way. The devices felt like an early draft of something better rather than a finished product people urgently needed. Price made the problem worse.

Consumers could already buy pagers, mobile phones, laptops and electronic organisers. Each handled a smaller set of tasks, but often did so more reliably and at a lower cost. General Magic asked customers to pay for a future they couldn’t fully use.

Public excitement didn’t produce sales

General Magic went public in February 1995 and raised about $96 million. Investors responded enthusiastically. The company had famous engineers, major corporate partners and a persuasive story about the future of mobile computing. Its products still didn’t sell well.

That gap mattered. General Magic had attracted attention from the technology industry and financial markets, but it hadn’t convinced enough ordinary buyers. The company later changed direction and focused on voice-based services. Portico and MyTalk allowed people to access messages, calendars and other personal information through standard telephones.

This was another smart idea built around the limits of the period. Most people didn’t have fast mobile internet, but nearly everyone had access to a phone. Still, the services couldn’t create a large enough business.

Hardware partners stepped away. The Magic Cap device strategy faded. General Magic cut jobs and reduced its operations. The company finally shut down in 2002, after selling its remaining assets and patents.

Why the smartphone succeeded later

General Magic didn’t fail because its central idea was foolish. It failed because nearly every supporting technology arrived too late. Modern smartphones depend on fast wireless networks, responsive touchscreens, compact processors, efficient batteries, web services, app stores and affordable data plans. General Magic had few of those advantages.

The iPhone succeeded years later because Apple could combine mature hardware with a much stronger internet. It also controlled the operating system, device design, software distribution and user experience. General Magic didn’t have that level of control.

It relied on hardware manufacturers, telecom operators, software developers and service companies to move in the same direction. They had different priorities, and consumers didn’t yet understand why they needed the product.

By the time smartphones became practical, the market had changed completely. People used email every day. The web had become mainstream. Mobile processors were faster, batteries lasted longer and touchscreens finally felt responsive. The idea no longer needed explaining.

A commercial failure with a lasting impact

General Magic never became a household name, but its influence spread through the technology industry. Tony Fadell, who later played a major role in creating the iPod and early iPhone models, worked at the company. Megan Smith went on to hold senior positions in technology and government. Other former employees helped build important mobile, software and internet products.

The company also showed what happens when a product arrives too early. Being first isn’t always an advantage. Sometimes it means spending money to solve problems the rest of the industry hasn’t even recognised. It can also mean building expensive hardware before the right components exist.

General Magic understood that personal computers would become smaller, more connected and more personal. It saw messaging, software and online services coming together inside one portable device. That prediction was right. The product wasn’t ready, the networks weren’t ready and the public wasn’t ready. A decade later, all three had caught up.
